Stage 0

Pre-Discovery Qualification

What we ask

  • Who signs off on the engagement — and are they on the call?
  • Which executive will personally own this scorecard internally?
  • What CRM, ERP, finance, and operations systems do you run?
  • Does your team have admin or API access to those systems today?
  • Will leadership review the scorecard weekly for at least 90 days?
  • What two or three decisions would this scorecard help you make better?
  • Is anything driving urgency — board meeting, fundraise, leadership change?

What you get

Stage 1

Discovery Workshop

A single working session where we map your executive decision-making model to data, systems, and KPIs across the four pillars.

What we ask

  • How do you run the business week-to-week today, and what is broken about it?
  • What 2-3 numbers tell you whether Growth is healthy?
  • What 2-3 numbers tell you whether Profitability is healthy?
  • What 2-3 numbers tell you whether the Sales Engine is healthy?

  • What three decisions in the next 90 days would this scorecard help you make?
  • Who owns the source systems, who needs to see the scorecard, who needs to edit it?
  • What data cannot leave your environment? What hard "nos" should we know about up front?

What you get

A 3-4 page Discovery Workshop Memo: a complete KPI grid with source-system tags, three V1 acceptance criteria tied to real decisions, a stakeholder + access map, and a risk register. Filed and sent back to you within 48 hours.

Stage 2

Data & System Verification

2-3 days, async| Included

We confirm that the KPIs from the workshop are technically attainable before V1 build starts. Find blockers early, not three weeks in.

What we ask

  • Is the API or connector available for each source system on the KPI grid?
  • Can we extract real sample data for each KPI today?
  • Are there schema gaps, data quality issues, or refresh-rate constraints we need to handle?
  • Will your existing SSO / auth posture work with the proposed architecture?

What you get

A Data Verification Report: every KPI tagged green (ready), yellow (needs work but doable), or red (cannot do in V1 — alternative or scope cut proposed). Async only — we do the work, your admin confirms or escalates.

Stage 3

Scorecard Design Review

We walk you through the proposed scorecard wireframe, agree on scope cuts where needed, and lock V1.

What we ask

  • Does the proposed scorecard layout match how your leadership team actually reads numbers?
  • Where do we need to cut scope to hit a 30-day V1 ship?
  • Are the three V1 acceptance criteria still the right three decisions?
  • What cadence will you and we use during the V1 build (weekly check-ins, async updates)?

What you get

A signed two-page V1 Scope Document. **The 30-day delivery clock starts at scope sign-off.**

The four pillars

Every leadership scorecard maps to four operating pillars.

The Discovery Workshop spends 7-8 minutes on each pillar. By the end you have 12-16 metrics, tagged with their source systems and red / green thresholds. That grid becomes the spine of your scorecard.

Why do you have a structured discovery instead of a custom scoping call?

Bespoke scoping does not scale and produces inconsistent V1 quality. A structured discovery makes the front-end of every engagement repeatable: the same questions in the same order, the same artifacts at the end, the same 6-week promise to delivery. You get a better V1 because we are not improvising.

When might you tell us we are not ready?

When there is no named executive sponsor, when admin or API access to source systems is uncertain, when leadership cannot commit to a weekly cadence for 90 days, or when no one can name two specific decisions this scorecard would inform. We would rather defer or walk away than ship a scorecard that becomes shelfware.

What if our data is messier than we think?

That is exactly what Stage 2 (Data & System Verification) exists to find out. Every KPI from the workshop gets graded green, yellow, or red. Yellow KPIs get a documented remediation plan; red KPIs get a proposed alternative or scope cut. You see the data reality before V1 build starts, not three weeks in.

Where does the data live? Who owns it?

Your tenant, your data. We build on Microsoft Fabric and Power BI inside your Azure / Microsoft 365 environment. Identity is your Azure AD. Governance is Microsoft Purview. We never move customer data out of your tenant; LUMATARRA accesses only what your security policies allow.
